Global Sourcing Background

Think Global, Source Smart

Multi-Region Sourcing Strategy — Built Around Your Product

We Don't Choose
Factories First.
We Choose Countries First.

Before we contact a single factory, we design a sourcing strategy — choosing the right region based on your product type, target cost, compliance needs, and risk tolerance. Then we find the right factory within it. You get a primary source, a backup, and a long-term expansion path.

The Sourcing Architecture

Three Layers.
One Strategy That Never Breaks.

A single factory in a single country is a single point of failure. We design every client's sourcing strategy across three layers — so you launch confidently, scale without disruption, and grow without starting from scratch.

How We Think About Sourcing

First

What is the right region for this product?

Then

Which factories in that region meet our standards?

Then

What is the backup if the primary fails?

Then

Where should this brand source in 2–3 years?

"We don't choose factories first. We choose the right country first."

Layer 1

Primary Sourcing

Where your product is manufactured today.

The primary source is chosen based on the best fit for your product — cost, quality standard, compliance requirements, and category expertise. For most clients, this is India or China. But we decide this after analysing your brief, not before. The primary factory carries your direct contract.

IndiaChinaVietnamThailandMalaysiaIndonesia

Example

A D2C skincare brand launches with an India-based primary factory — compliant, cost-effective, direct contract in place.

What's Included

  • Best-fit country selected for your product category
  • Top 2–3 vetted factories shortlisted and audited
  • Direct contract negotiated between you and the manufacturer
  • On-ground inspection at every production stage

Layer 2

Backup Sourcing

A vetted alternative ready before you ever need it.

Every client receives a backup sourcing strategy as part of their engagement — not as an extra. The backup country is selected based on your product type and the most likely disruption scenario: tariff changes, capacity issues, seasonal demand spikes. When the primary factory can't deliver, the backup is already qualified and ready.

VietnamIndonesiaMalaysiaThailandIndia

Example

An electronics brand sources primarily from China — but has a pre-vetted Malaysian factory as backup for tariff-sensitive components.

What's Included

  • Alternative country and factory identified upfront
  • Backup factory pre-audited (not found in a crisis)
  • Same quality standards and contract structure applied
  • Switchover can happen without re-starting the vetting process

Layer 3

Expansion Sourcing

New regions for cost arbitrage, market access, or future growth.

As your brand scales, your sourcing strategy should evolve. Expansion sourcing opens up emerging manufacturing regions — the Middle East for MENA market access, Latin America for US nearshoring advantages, and South-East Asia's smaller markets for specific category niches. We map this as a medium-term plan, not a distraction from your immediate needs.

Middle EastLatin AmericaIndonesiaMalaysia

Example

A US-market apparel brand adds a Latin American sourcing lane to reduce lead times and duty costs for their US customer base.

What's Included

  • Expansion regions mapped to your growth markets
  • Market access, duty, and logistics advantages assessed
  • Phased onboarding — so expansion doesn't disrupt primary
  • Long-term cost and resilience modelling included

Every engagement starts by designing all three layers — so your sourcing strategy is built for growth, not just the first order.

Regional Sourcing Guide

Eight Regions.
Each One Chosen for a Reason.

We don't source from eight regions to sound impressive. Each one is in our network because it solves a specific problem — cost, compliance, market access, or resilience.

🇮🇳Primary Hub

India

Our home base. The deepest network we have.

On-ground team in Noida. Most categories. Best cost-quality balance.

Best For

Textiles, Packaging, FMCG, Pharma, Engineering Goods, Home & Kitchen

India is our first recommendation for most clients — not because it's convenient for us, but because for the widest range of product categories it delivers the best combination of quality, compliance, and cost. Our Noida HQ is inside India's largest manufacturing corridor.

🇨🇳Scale & Precision

China

When volume, precision, or complex assembly matters.

Unmatched manufacturing ecosystem for technical and high-volume products.

Best For

Electronics, Hard Goods, Plastics, Precision Tooling, Sporting Goods

China remains the benchmark for precision manufacturing and bulk scale. We work with Tier-1 factories in verified industrial zones — not trading companies. Every recommendation is audited before it reaches you.

🇻🇳Apparel & Diversification

Vietnam

Strong alternative for labour-intensive manufacturing.

Competitive cost, growing compliance, strong apparel ecosystem.

Best For

Garments, Footwear, Bags & Accessories, Light Assembly, Furniture

Vietnam is the most mature China alternative for apparel and light manufacturing — with improving labour standards and a government actively courting international brands. We use it as a primary option for garments and a strong backup for China-dependent categories.

🇹🇭Food & Specialty

Thailand

For food processing, health products, and specialty FMCG.

Strong regulatory environment. International compliance pedigree.

Best For

Food Processing, Nutraceuticals, Rubber & Plastics, Specialty FMCG, Automotive

Thailand's manufacturing sector is built around export compliance — particularly for food, health products, and specialty goods. For brands entering markets with strict import standards, Thailand reduces compliance risk significantly.

🇲🇾Electronics & Precision

Malaysia

Precision components and electronics with strong IP protection.

High-compliance manufacturing with English-language legal infrastructure.

Best For

Electronics, Semiconductors, Medical Devices, Precision Parts, Plastics

Malaysia sits at the intersection of technical precision and strong IP protection — making it ideal for electronics brands that need factory-level confidentiality enforced, not just promised. Strong tariff advantages for US and EU market access.

🇮🇩Consumer Goods & Scale

Indonesia

Fast-growing alternative for consumer goods and textiles.

Competitive labour costs, large domestic base, growing export infrastructure.

Best For

Textiles, Consumer Goods, Footwear, Palm-Based Products, Paper Goods

Indonesia is increasingly relevant as brands diversify away from single-country dependency. Strong for consumer goods and certain textile categories — and increasingly competitive in compliance maturity for export-ready production.

🌙MENA Market Access

Middle East

For brands targeting MENA — or sourcing regionally specific goods.

Direct market access for MENA-bound products. Halal certification infrastructure.

Best For

Dates & Food Products, Petrochemicals, Aluminium, Building Materials, Halal FMCG

The Middle East is not a low-cost manufacturing hub — it's a market access play. For brands selling into the MENA region, sourcing locally can reduce landed cost, simplify compliance (particularly Halal), and shorten lead times dramatically.

🌎US Nearshoring

Latin America

Faster lead times and duty advantages for US-market brands.

Proximity to the US market. Nearshoring cost and duty advantages under trade agreements.

Best For

Apparel, Footwear, Automotive Parts, Agriculture-Based Products, Packaging

Latin America is the expansion play for US-focused brands that need shorter supply chains, lower trans-Pacific freight costs, and USMCA or CAFTA-DR trade benefits. We use it as a Layer 3 expansion option — not for first-time sourcing, but for brands ready to optimise.

Not sure which region is right for your product? That's exactly what the Sourcing Strategy step is for. We map the right region before we contact a single factory.

Every client gets a backup sourcing region — included by default.

A single-country sourcing strategy is a single point of failure. Tariff changes, factory fires, seasonal capacity shortfalls — they all happen. Your backup is designed upfront, not scrambled for in a crisis.

Factory Selection

We Don't Send You a List.
We Send You a Vetted Shortlist.

Every factory we recommend has cleared a six-stage evaluation. Most don't make it through. The ones that do are the ones we'd stake our own reputation on.

01

Category & Country Research

We start by mapping the manufacturing landscape for your specific product — understanding where the concentration of Tier-1 factories is, what compliance standards apply, and what realistic cost and MOQ ranges look like before we contact anyone.

02

Initial Factory Longlist

We identify 8–15 factories that appear to match your spec from our existing network and through active outreach. At this stage we're screening for basic fit: category experience, production scale, and export history.

03

On-Ground Factory Audit

Shortlisted factories are audited in person by our team — not via a form. We verify production capacity, machinery quality, workforce scale, quality management systems, certifications (ISO, CE, FDA, FSSAI etc.), and financial stability. Factories that don't pass are removed.

04

Sample Request & Evaluation

Qualifying factories produce a sample to your technical specification. We evaluate against your brief on material quality, workmanship, dimension accuracy, and finish. Factories that can't match the spec are removed from consideration.

05

Reference & Compliance Check

We verify the factory's compliance certifications are current and contact past international clients where possible. We also check for red flags: payment disputes, IP theft complaints, and export blacklisting.

06

Contract & NDA Negotiation

Before a single design is shared with a factory, we ensure NDAs are in place. We support you through contract negotiation — pricing, MOQ, lead times, payment terms, and quality standards — with the contract signed directly between you and the manufacturer.

On average, 2–3 factories from an initial longlist of 12 make it through our vetting process.

That ratio is intentional. We'd rather tell you we couldn't find the right factory in a given country than recommend one that isn't ready. Your product quality is not a place for us to cut corners.

What Makes Us Different

Most Sourcing Partners Work
For Themselves. We Don't.

The sourcing industry runs on commissions and information asymmetry. We built our model to eliminate both.

You own the factory contract.

The contract is between you and the manufacturer — not between us and the manufacturer. We help you negotiate. You hold the paper. That means you can reorder, renegotiate, and build direct leverage without us in the picture.

No markup on factory pricing.

We charge a fixed consulting fee agreed upfront. We have no financial incentive to push you toward a more expensive factory or a higher MOQ. Your cost savings are not our loss — they're the entire point.

On-ground — not on a call.

Our Noida HQ sits inside India's manufacturing corridor. For sourcing across China, Vietnam, Indonesia, and Thailand, we work with vetted regional partners who operate the same way we do: physically present at the factory, not relying on self-reported compliance.

A backup country in every strategy.

Every sourcing recommendation comes with a secondary option. If your primary factory can't deliver — due to capacity, tariffs, or seasonality — your production doesn't stop. It moves. This is standard in every engagement, not an add-on.

Country recommendation based on your product — not our convenience.

Some sourcing firms default to wherever their network is strongest. We recommend the country that makes the most sense for your product category, compliance requirements, and unit economics — even if that means more work on our end.

Full cost transparency before you commit.

After the sourcing strategy is completed, you receive a full cost breakdown — unit price, duty, freight, inspection fees, and our fee — before production starts. There are no surprises when the invoice arrives.

Supplier Vetting

Every Factory Is Guilty
Until Proven Otherwise.

This is the exact checklist our team runs through before any factory is recommended to a client. It's not a casual conversation — it's a structured evaluation across five dimensions.

01

Production Capability

  • Minimum annual production capacity for your category
  • Relevant machinery and tooling on-site (not outsourced)
  • Current production load and availability for your timeline
  • Experience with your specific product type
02

Compliance & Certifications

  • Current and valid certifications (ISO 9001, CE, FDA, FSSAI, OEKO-TEX etc.)
  • Export history to relevant destination countries
  • Customs compliance and no export blacklist history
  • Environmental and labour compliance (BSCI, SA8000 where applicable)
03

Quality Management

  • Internal QC team and documented quality process
  • Defect rate history and corrective action records
  • Sample development capability (in-house or managed)
  • Willingness to accept third-party inspections
04

Financial & Commercial Stability

  • Registered and operating company (not an individual trader)
  • No active payment disputes or legal proceedings
  • Transparent pricing — no hidden charges structure
  • Willingness to sign a direct contract with the buyer
05

IP & Confidentiality

  • Willingness to sign a factory-level NDA before designs are shared
  • No known history of IP theft or design duplication
  • Designs held by the factory are not shared with competitors
  • Physical access controls at the design and production floor

Automatic Disqualifiers

Red Flags That Remove a Factory Immediately

  • Unwilling to sign an NDA before seeing your designs
  • No export history or only domestic sales
  • Cannot produce samples — sends photos of 'existing stock'
  • Asks for full payment upfront with no milestone structure
  • Refuses third-party inspections or on-site visits
  • Certifications that are expired or cannot be verified
